Where to put your centre
India is not one talent market. It is six or seven distinct ones with different specialisms, salary levels, attrition patterns and commute realities. Choosing on cost alone is the most expensive mistake in this whole exercise.
Which Indian city is best for a GCC?
Bengaluru for deep product engineering and senior technical leadership. Hyderabad for AI, data and life sciences. Delhi NCR for finance, accounting and global business services. Pune for cloud, cyber and embedded engineering. Chennai for customer operations and automotive engineering. Tier-two cities such as Coimbatore, Indore and Jaipur for cost-led shared services. Match the city to your dominant capability rather than to an average of all of them.
Bengaluru
Karnataka · Deep engineeringThe default and, for a genuine product engineering charter, usually the right one. The density of people who have shipped software at scale is unmatched anywhere else in the country, and that density compounds: senior candidates want to work where other senior people are.
- Best for: platform and product engineering, SRE, machine learning, product management, technical leadership
- Trade-off: highest salaries in India, the most aggressive counter-offering, and commute times that affect where on the map your office sits
- Practical note: office location within the city matters more here than anywhere else. Whitefield, ORR and North Bengaluru draw very different candidate pools
Hyderabad
Telangana · AI and dataThe strongest alternative to Bengaluru and increasingly the first choice rather than the fallback. Infrastructure and commute are materially better, salaries typically sit below Bengaluru for equivalent profiles, and the data and AI pool has deepened quickly.
- Best for: data engineering, analytics, AI and ML, life sciences and pharma R&D, enterprise platforms
- Trade-off: a thinner bench for very senior product leadership than Bengaluru, though the gap is closing
- Practical note: the HITEC City and Financial District corridor is well served and proclaims itself to candidates as a serious GCC location
Delhi NCR
Gurugram, Noida, Delhi · Finance and GBSThe natural home for finance, accounting, actuarial, procurement and consulting-adjacent work. The commerce and finance graduate pipeline is enormous, and proximity to policy, banking and professional services firms matters for some charters.
- Best for: finance and accounting, global business services, procurement, risk, legal operations, consulting delivery
- Trade-off: attrition in finance and operations roles runs high, and the market is competitive across three sub-locations with different cost profiles
- Practical note: Gurugram and Noida behave as separate markets. A candidate in one will often not commute to the other
Pune
Maharashtra · Cloud, cyber, embeddedOften the best second site. Strong engineering colleges, a long industrial and automotive base, and a candidate population that tends to stay longer than in Bengaluru. Good for building resilience without splitting your culture across an unfamiliar market.
- Best for: cloud and infrastructure, cyber security, embedded and automotive software, industrial engineering
- Trade-off: smaller pool for very senior product and AI roles; you will sometimes need to relocate people in
- Practical note: pairs well with Bengaluru or Hyderabad as a two-site strategy for business continuity
Chennai
Tamil Nadu · Operations and automotiveUnderrated for stability. Tenure is notably longer than in the northern and western metros, which changes the economics of any role where ramp time is long — insurance operations, complex customer support, regulated processes.
- Best for: customer and insurance operations, automotive and industrial engineering, back-office processing, SAP and enterprise applications
- Trade-off: a smaller pool for cutting-edge product and AI work
- Practical note: the lower attrition genuinely shows up in your cost per productive FTE, not just in your HR dashboard
Tier-two cities
Coimbatore, Indore, Jaipur, Kochi, Ahmedabad · Cost-ledSalaries and real estate that run well below the metros, and attrition that is often half. The constraint is the senior layer: you can hire a hundred capable people, but you may have to import the leadership that manages them.
- Best for: shared services, support operations, QA, data annotation, transaction processing, tier-one and tier-two technical support
- Trade-off: limited senior availability, fewer relocation candidates, and a longer runway to build local brand recognition
- Practical note: works best as a satellite of an established metro centre rather than as a first site
Indicative cost index
Fully loaded annual cost per person, in USD, for a mid-level profile with three to seven years of experience. Includes salary, statutory benefits, seat, IT and allocated compliance. Directional only — your actual numbers depend on the specific role and your compensation philosophy.
